Client Case Study | Knowledge Flow

Standardising Multi-National Service Delivery through Lean Jira Governance

The Challenge

Rapid global acquisitions overloaded an internationally distributed IT service delivery team, triggering severe work visibility issues and highly siloed regional priorities

The Solution

Implemented a unified Kanban workflow system inside Jira across three intensive learning cycles, pairing practical leadership coaching with strict work-in-progress boundaries

The Outcome

Erased cross-border operational blind spots by centralising global tracking for over 300 major technical tasks and establishing a single, transparent source of truth

Our client is a fast-growing leader in the highly regulated pharmaceutical sector, relying heavily on seamless IT infrastructure to power international operations.

When a pharmaceutical firm scales rapidly through international acquisitions, the strain on shared services is immediate. The client’s globally distributed IT service delivery team was suddenly hit with a massive influx of combined workloads. Without a centralised management framework to absorb the expansion, the department faced critical misalignment on international priorities, threatening IT support continuity across multiple global business units.

The Challenge

The primary barrier to operational efficiency was a deeply entrenched layer of siloed teams and highly fragmented tracking methods across geographically isolated regions.

1.svg

Leadership had no unified visibility into the collective volume of global demand, making resource allocation guesswork.

2.svg

The absence of defined work-in-progress (WIP) limits left technical teams severely overloaded, causing bottlenecks in deployment.

3.svg

While Jira was available, significant gaps in Lean-Kanban competency across international offices prevented the tool from functioning as a true operational asset.

The team worked really hard and achieved plenty of results, generating over 300 tasks in the tool across our function. We had time to work with the new knowledge and tool to really cement it in place going forwards.

The Symptoms

Activity Anarchy COLOUR.svg

Activity Anarchy

Where teams are extremely busy but not necessarily productive, because there is no clear link to necessary learning, decisions, risk retirement or uncertainty removal.

Confidence Chaos COLOUR.svg

Confidence Chaos

The fundamental struggle of innovation work: the sheer volume of unknowns regarding what needs to be done and how to do it. This chaos makes it impossible to provide reliable estimates for work content or completion dates with high degrees of certainty.

Innovation Gridlock COLOUR[96].svg

Innovation Gridlock

The danger of trying to accelerate innovation by simply adding more resources, or launching more projects simultaneously, often slowing down the overall lace of learning rather than speeding it up.

The Strategy

Traditional consultancy firms often deploy rigid, document-heavy fixes that fail to stick across remote, multi-national teams. Project4 focused instead on a pragmatic, coaching-led intervention to build rapid internal capability.

1.svg

We evaluated how work entered the regional silos and identified the structural requirements needed to build a single global view.

2.svg

Rather than handing over a passive configuration, we ran three intensive weekly ‘learning’ cycles directly with the leadership team to build authentic capability in managing visual flow.

3.svg

We engineered a standardised Kanban framework directly inside Jira. To maximise executive transparency, we established live data integrations with Confluence, providing real-time, focused status updates to senior stakeholders.

It was great to work together with P4 on our journey to Kanban. Their insights and hints helped our team really to implement Kanban in our daily routine!

Conclusion

True agility in IT service delivery cannot be achieved while operations remain trapped in regional silos. By combining structured Jira governance with targeted leadership coaching, this pharmaceutical leader successfully cleared its flow fog, turning an overloaded IT department into a scalable platform ready to support the next wave of global corporate acquisition.
